The Adaptive Organisation

Change is accelerating. Our capacity to keep up is not.

Most organisations invest heavily in change. Yet many still struggle with change fatigue, slow adoption and too little time to learn, innovate and prepare for what comes next.

Discover the science and practice behind adaptive organisations, and how to break that cycle.

A system under pressure

In a world of continuous change and uncertainty, leaders are confronted with stalled AI adoption, change initiatives that fail to deliver their promised returns, strategies that never translate into behaviour, competitors that learn faster, change fatigue and much more.

To keep up, organisations increasingly expect people to show ownership, take initiative, embrace change, collaborate effectively and contribute to innovation.

Yet many organisations and leaders unintentionally create conditions that make these behaviours more difficult.

We expect initiative, but reward compliance.

We ask people to experiment, but leave little room for failure.

We want long-term thinking, but operate in constant urgency.

No wonder our capacity to adapt gets stuck.

The true meaning of adaptivity

At coliberate, we define adaptivity as:

The ability of people, teams and organisations to purposefully adjust their behaviour, knowledge and skills in response to, or in anticipation of, change.

It inherently captures three crucial aspects of adaptivity.

  1. Purpose before flexibility: adaptivity is not about being flexible for the sake of being flexible. It is about adjusting in ways that help people, teams and organisations achieve meaningful goals.

  2. A capability that can grow: adaptivity is not fixed. It is something that can be observed, strengthened and developed over time.

  3. Reacting and anticipating: adaptivity is not only about responding to change when it arrives. It is also about noticing signals, preparing for different scenarios and continuing to learn before urgency forces action.

Adaptivity does not emerge in isolation

Our natural tendency as leaders and HR professionals is to focus on the individual.

We train people. We motivate them through communication campaigns. We support them through wellbeing initiatives, leadership development programmes and much more.

While all of these efforts matter, they tell only part of the story.

We often ask people to be more adaptive, while maintaining the systems that make adaptive behaviour difficult.

People operate within teams. Teams operate within organisations. Organisations operate through structures, systems, routines, incentives and leadership. When these elements reinforce one another, adaptive behaviour becomes more likely. When they conflict, adaptivity stalls.

That is why we combine a behavioural perspective with a systems perspective.

Our integrated framework

A practical lens on adaptivity

Adaptivity is complex. That is why we translated the science into an integrated, evidence-based framework that helps organisations understand where adaptivity thrives, where it stalls and how it can be strengthened.

Our framework combines four essential perspectives.

Adaptive behaviour

How adaptivity becomes visible in everyday behaviour, from navigating change today to anticipating what comes next.

- Our five building blocks -

Individual level

How motivation, capability and job characteristics support or constrain adaptive performance.

Team environment

How team climate, local leadership and team adaptivity set norms and shape behaviour.

Organisation

How culture, direction & support, organisational adaptivity and HR practices influence adaptivity at scale.

Turning insights into action

Understanding adaptivity is only the beginning.

The real question is: Where do you start?

Depending on your role, the leverage points are often different.

Adaptivity for teams

"We work hard, but we learn too little together."

Understand your current adaptive maturity, create a shared language around adaptivity and identify where your team gets stuck or already thrives.

Together, we focus on what is within our influence, helping team members strengthen their own adaptivity while supporting that of their colleagues.

Adaptivity for leaders

"We ask for more ownership and flexibility, but are we creating the conditions that make it possible?"

Explore your own adaptive capacity as a leader, as well as the collective adaptivity of your leadership team.

From there, we focus on leadership as a lever for creating adaptive spaces where people can learn, experiment, speak up and grow.

Adaptivity for HR

"We want adaptive behaviour, but do our people practices actually support it?"

Explore your own adaptive capacity as an HR team and understand how HR processes influence adaptive behaviour throughout the organisation.

Together, we identify practical opportunities to strengthen adaptivity through leadership development, talent management, learning, performance management and organisational practices.

A quick way to start

You don't need a large transformation programme to begin.

Many organisations start by creating a shared understanding of where adaptivity already thrives and where it gets stuck.

Intake

Always understand context first

A first conversation about your context, challenges and ambitions, followed by a tailored proposal that matches your target audience, goals and expectations. We refine & shape next steps together.

Scan

Make adaptivity visible

We always start from our science-backed adaptivity scan, creating a shared picture of where adaptivity already thrives and where it gets stuck. The scan combines adaptive maturity and system diagnostics across individuals, teams and organisations.

Workshop

Turn insights into shared action

Together with the target audience, we create a shared understanding, a common language and explore the most important patterns, tensions & opportunities emerging from the scan. Insights are translated into both individual and collective action.
